5 signs you need a custom CRM

If you're tracking leads in email folders or shared spreadsheets, it's time to upgrade. Here are the five clearest signs that an off-the-shelf CRM isn't working — and what a custom system can look like.

Off-the-shelf CRMs are built for everyone, which means they're optimised for no one. Salesforce, HubSpot and Pipedrive are genuinely excellent products for certain businesses at certain stages. But many small businesses end up paying for features they don't need while missing the one thing that would actually help them.

Here are the five clearest signals we see that a business has outgrown its current CRM — or never had one that fit to begin with.

1. Your team has built workarounds on top of your workarounds

If your CRM usage looks like: 'enter it in HubSpot, then copy it to the shared spreadsheet so Sarah can see it, then update the Notion board for the weekly meeting' — that's a system fighting itself. Each workaround is a signal that the tool isn't shaped around how your business actually works.

2. You can't get the report you actually need

Every CRM has reporting. But if the report you need requires exporting to Excel and manually combining three tabs — your CRM doesn't fit your business. A custom system is built around your specific reporting needs from day one.

3. You're paying for seats you don't use

Most off-the-shelf CRMs charge per user, per month. If you have 10 people who need to see customer data but only 3 who actively sell, you're still paying for 10 seats. A custom system has one flat cost.

4. Your pipeline is too different from the template

Standard CRMs assume a standard sales pipeline: lead, qualified, proposal, closed. If your process is more complex — multiple stakeholders, custom quote stages, service delivery phases integrated into the pipeline — you spend more time fighting the template than using it.

5. You've tried three different tools in two years

If you migrated from one CRM to another and it didn't stick, the problem probably isn't the tools — it's that none of them were built for your specific workflow. This is exactly the inflection point where a custom system starts to make financial sense.

What a custom CRM actually costs (and saves)

A custom business system typically starts around £8,000–£15,000 for a focused scope. That sounds significant until you work out the maths: if you're paying £500/month per user across 10 users, that's £60,000 per year — and you still don't have the workflow you need.

When we build a custom system, we start with a two-week discovery sprint to map your exact process, identify the highest-value features and produce a fixed-price quote before any development begins.
